How We Structure a Partnership That Actually Works
Co-Managed IT
Gradius IT Solutions
7 min read

Co-managed IT has gotten a mixed reputation in some organizations, and it’s usually not because the concept is flawed. It’s because the structure underneath a specific engagement was never properly defined. Two teams sharing responsibility without clear boundaries tends to produce confusion, duplicated effort, or worse, dropped issues that neither team thought was theirs to catch.

The model works extremely well when the structure is built correctly from the start. That structure is where we put the most effort before a single ticket ever gets shared.

“A co-managed partnership without clear structure isn’t really co-managed. It’s just two teams hoping the other one has it covered.”

The Foundation We Build Before Anything Else

Before Gradius touches a single system in a new co-managed engagement, we work with your internal team to define exactly how responsibility splits. Who handles tier-one tickets. Who owns infrastructure changes. Who responds first when a security alert fires at midnight. None of this gets left to assumption.

We also insist on shared tooling from day one. Both teams need to see the same monitoring dashboards, the same ticketing system, and the same documentation. Without that shared visibility, co-managed engagements quietly drift into two disconnected operations that happen to bill the same client.

We work through every category of work, tickets, projects, security, compliance, and assign clear ownership before the engagement begins, not after the first dropped issue.

Evolution
As your organization grows or your internal team’s strengths shift, we revisit the division of labor regularly rather than letting the original structure quietly go stale.
What a Well-Structured Partnership Prevents
  • Critical issues falling into a gap between two teams pointing at each other
  • Duplicated effort from both teams working the same problem independently
  • Institutional knowledge trapped in one person’s inbox or notebook
  • Confusion about who’s actually responsible when something goes wrong
  • A structure that made sense at signing but no longer fits a year later

Why We Build It This Way

We’ve seen co-managed engagements fail elsewhere, almost always because of unclear structure rather than a lack of effort on either side. That experience is exactly why we treat the upfront structural work as the most important part of building a co-managed relationship, not a formality to rush through on the way to the actual work.

Done right, the structure becomes invisible. Your team and ours simply operate as one extended group, with clarity nobody has to think about because it was built correctly from the start.
